Specification-driven development workflow: setup → specify → plan → tasks → implement

Overview

The HumanInLoop plugin provides a comprehensive multi-agent workflow for specification-driven development. It automates the entire feature development lifecycle from constitution setup to implementation.

Core Workflows:

  • Setup - Create project constitution with enforceable governance principles
  • Specify - Create feature specifications with integrated quality validation
  • Plan - Translate business specifications into technical requirements, then design data models and API contracts
  • Tasks - Generate actionable implementation tasks with dependency tracking and brownfield markers
  • Implement - Execute implementation with DAG-based TDD discipline and cycle management

Installation

1. Add the marketplace and install the plugin

2. Install and configure the hil-dag MCP server (required for specify and implement)

The /humaninloop:specify and /humaninloop:implement workflows use the hil-dag MCP server for deterministic DAG operations:

Note: The /humaninloop:setup, /humaninloop:plan, and /humaninloop:tasks commands do NOT require hil-dag — they work immediately after plugin installation.

Getting Started

First, set up your project constitution:

Then proceed with the specification workflow for your first feature.

Create or amend your project constitution with enforceable governance principles. Supports both greenfield and brownfield projects.

Mode When to Use Artefacts
Brownfield Existing codebase (>5 source files) codebase-analysis.md, constitution.md, evolution-roadmap.md
Greenfield New project constitution.md only
Amend Update existing constitution constitution.md (updated)

Brownfield Workflow:

  1. Detection: Analyze codebase for framework, entities, patterns
  2. Analysis: Principal Architect produces codebase-analysis.md with:
    • Project inventory (factual): structure, patterns, entities
    • Assessment (judgment): strengths, inconsistencies, essential floor status
  3. Checkpoint: User reviews and confirms analysis accuracy
  4. Constitution: Create with essential floor + emergent ceiling (existing good patterns)
  5. Roadmap: Generate evolution-roadmap.md with gap cards (P1/P2/P3 priorities)

Essential Floor (always included in constitution):

  • Security: Auth at boundaries, secrets from env, input validation
  • Testing: Automated tests, coverage measurement
  • Error Handling: Explicit handling, context for debugging
  • Observability: Structured logging, correlation IDs

Output:

Create a feature specification with integrated quality validation.

/humaninloop:specify Add user authentication with OAuth2 support

Workflow (DAG-based execution):

  1. Generate short name from description (2-4 words, e.g., user-auth)
  2. Create feature branch and directory using create-new-feature.sh script
  3. State Analyst produces briefing, auto-selects top recommendation, and assembles node via hil-dag MCP tools
  4. Domain agents execute (Requirements Analyst produces spec, Devil's Advocate reviews)
  5. State Analyst parses agent reports, records results, and advances workflow (assemble next node or freeze pass)
  6. Loop until advocate verdict is ready or user accepts current state

Branch Format: ###-short-name (e.g., 001-user-auth)

  • Branch name = spec directory name = feature ID
  • Number auto-increments based on existing branches and specs

/humaninloop:plan

Unified planning workflow that translates business specifications into technical requirements and concrete design artifacts through a multi-agent workflow.

Requires: spec.md to exist with completed specify workflow

Workflow:

  1. Phase P1 (Analysis): Technical Analyst produces requirements (requirements.md), constraints and decisions (constraints-and-decisions.md), and NFRs (nfrs.md). Principal Architect reviews cross-artifact feasibility. Devil's Advocate validates completeness (phase: P1)
  2. Phase P2 (Design): Technical Analyst produces data model (data-model.md with sensitivity annotations), API contracts (contracts/api.yaml with integration boundaries), and integration guide (quickstart.md). Devil's Advocate validates completeness with incremental cross-artifact consistency check (phase: P2)

  2. Mapping: Task Architect creates task-mapping.md (story → cycle mapping)
  3. Review: Devil's Advocate reviews mapping for gaps
  4. Tasks: Task Architect creates tasks.md with TDD cycle structure
  5. Review: Devil's Advocate validates TDD structure and coverage

Features:

  • Vertical slicing: Tasks grouped into independently testable cycles
  • TDD discipline: Each cycle follows test-first ordering
  • Foundation + parallel: Sequential foundation cycles, then parallel feature cycles
  • Brownfield markers: [EXTEND], [MODIFY] for existing code

Execute the implementation plan using DAG-based workflow execution with TDD discipline.

Workflow (DAG-based execution):

  1. State Analyst produces briefing, auto-selects top recommendation, and assembles node via hil-dag MCP tools
  2. Staff Engineer executes cycle tasks through strict red/green/refactor TDD discipline
  3. QA Engineer verifies implementation with quality gates (lint, build, tests) and TEST: task execution
  4. State Analyst parses reports, records results, and advances workflow (assemble next node or freeze pass)
  5. Loop through cycles until all tasks complete, then run final-validation gate
  6. Fix pass if final-validation fails (scoped to specific failures), escalate after 3 retries

Features:

  • DAG-based execution: Same Supervisor + State Analyst architecture as specify
  • TDD discipline: Each cycle follows test-first ordering via Staff Engineer
  • Execute-then-verify: Every execution cycle paired with independent verification

Generated specifications include:

Tasks are organized into cycles - vertical slices that deliver testable value with TDD discipline.
