The Keeper Test is a single-question mental exercise for managers: "If this person told me they were leaving, would I fight to keep them?" If the answer is "I'd feel relieved," give generous severance and find a star replacement. Unlike stack ranking (which creates internal competition), the Keeper Test evaluates each position individually — there's no quota. Combined with generous severance (4 months for regular employees, 9 months for VPs) and post-departure Q&A (transparently explaining the departure to remaining team).

E - 执行步骤 (Execution)
Step 1: 诚实回答留任问题
For each team member, honestly answer: "If they resigned tomorrow, would I fight to keep them?"
- 对每个团队成员,诚实回答一个问题:"如果他们明天辞职,我会拼命挽留吗?"
- 答案只有三种:会挽留(保留)、无所谓(需要关注)、松了口气(需要行动)。

Step 2: 启动体面离职
If "no" or "relieved" — initiate departure with generous severance. No PIP (performance improvement plans waste everyone's time).

- 给予慷慨的遣散费:Netflix标准是普通员工4个月、VP级9个月。这是非谈判项——没有慷慨的遣散,就没有道德权利使用Keeper Test。

Step 3: 离职后透明沟通
After departure, hold a post-departure Q&A with the team: explain what happened, what feedback was given beforehand, and whether the departed person was surprised. Transparency kills fear.

- Generous severance is non-negotiable — without it, the test creates a cruel culture. 在无法提供慷慨遣散费的组织中,不应使用Keeper Test——它将变成简单的裁员工具,失去道德基础。
