E - 执行步骤 (Execution)
步骤1: 默认透明 当犹豫不决时,选择分享。核心问题不是"为什么要分享?"而是"为什么不分享?"将举证责任放在保密一方,而非公开一方。
实操检查清单:
- 这条信息对员工做好工作有帮助吗?→ 分享
- 保密只是为了避免短暂的不适吗?→ 分享
- 保密是为了保护领导者的面子吗?→ 分享
- 分享会违反法律吗?→ 这时才考虑保密
步骤2: 组织变革的提前沟通 对受影响的人及早告知,即使计划只有50%的确定性。
沟通原则:
- 明确说明确定性程度("我们有50%的把握会做这个调整")
- 解释为什么选择现在告知("我希望你有时间准备")
- 设定后续沟通的时间节点
- 承认不确定性本身就会带来焦虑,但突然袭击的伤害更大
步骤3: 公开承认领导者失误 "低声说成功,大声说失败。"公开承认错误以建立信任。
注意事项(出丑效应 Pratfall Effect):
- 只有已被认可为有能力的领导者,才能从承认错误中获得更多信任
- 新上任或未证明自己的领导者,公开承认错误可能适得其反
- 先建立能力信誉,再展示脆弱
步骤4: 诚实处理解雇 发送坦诚的解雇邮件,说明真实原因。
测试标准:"如果被解雇的员工看到这封邮件,我会感到不舒服吗?"
- 如果会 → 重写,使其更加诚实和尊重
- 关键:诚实 ≠ 残酷。可以说"这个岗位不再需要",但不要说"你能力不行"
B - 边界与局限 (Boundary)
个人隐私优先:
- 员工的健康问题、家庭状况等个人隐私始终优先于公司透明度
- 是否分享个人信息是每个人的个人选择
- 领导者不能以"透明"为由强迫员工公开个人隐私
过早透明化的真实代价:
- Isabella的案例表明,提前告知确实会带来焦虑和实际影响(取消购房)
- 需要权衡:提前告知的焦虑 vs 突然袭击的伤害
- 不同人对不确定性的承受能力不同
出丑效应 (Pratfall Effect) 的限制:
- 只有已建立信誉的有能力领导者,才能从公开承认错误中获益
- 新领导者或能力未获认可的领导者,公开承认错误可能导致失去尊重
- 在建立信誉之前,谨慎选择公开哪些失误
法律边界:
- 内幕交易法规对信息公开有时间限制
- 上市公司在特定时期(财报发布前)不能向全员公开未公开的财务数据
