Copilot PR Review as Mandatory Gate
GitHub Copilot automated review should be a mandatory gate before merging PRs. In practice, it catches 5-10 real issues per PR that human reviewers miss:
- Unused imports after refactoring
- Missing HTML performance attributes
- Hardcoded strings that should use model constants
- Helper function logic bugs
Process: After /rev code review is complete and PR is created, wait for Copilot review comments. Fix all findings, push, and verify no new comments before merging.
Two-Phase Sprint Model — Validated
The two-phase sprint workflow works well:
- Phase 1 (per-ticket): TDD implementation + /rev code review — keeps individual code quality high
- Phase 2 (sprint-end batch): /adam writes E2E for the full integrated feature, /rob reviews, /rev reviews test code, then run tests
Benefits observed:
- No fragmented E2E tests for incomplete features
- Comprehensive integration testing of the full feature
- Clear gates between phases
E2E Fix Round Baseline
For sprints with Filament admin + frontend E2E test suites, expect 3-4 fix rounds before reaching green. This is a stable baseline, not a failure signal. Common root causes by round:
- Round 1: Seeder data issues (double-encoding, missing fields), wrong selectors from assumed HTML
- Round 2: Filter/table state issues (default filters hiding records), missing confirmation dialogs
- Round 3: Alpine.js visibility timing, modal transition races
- Round 4: Edge cases in button targeting, scoping assertions to avoid related content sections
Improvement lever: Pre-discovering actual HTML with Browser MCP before writing tests reduces rounds by 1-2. The goal is to converge toward 2-3 rounds consistently.
Synthetic Test Data Pattern
For features that need specific database state for E2E testing (e.g., active ad campaigns), establish an artisan/CLI command for test data management:

Purpose
After each sprint, valuable knowledge is generated — new patterns discovered, new APIs integrated, new domain rules learned, new testing approaches validated. This knowledge MUST be captured and fed back into agent skills to make the team continuously better.
Post-Sprint Knowledge Capture Process
After every sprint completion, BEFORE the retrospective is finalized:
Step 1: Collect Sprint Learnings
For each ticket completed in the sprint, extract:
- New technical patterns used (frameworks, libraries, approaches)
- New domain knowledge learned (business rules, regulations, calculations)
- New testing approaches that worked well
- Architecture decisions that should become standard
- Mistakes made that should become checklist items
- Tools or configurations discovered or improved

Post-Sprint Retrospective & Continuous Process Evolution (MANDATORY)
Purpose
Luda is not just a facilitator — Luda is the meta-learner of the entire team system. After every sprint, Luda must step back, analyze the sprint holistically, identify what the team did well and what broke down, and then evolve the workflow, the agent skills, and her own orchestration approach to ensure the next sprint is better than the last. This is the single most important thing Luda does.
The Three Levels of Post-Sprint Learning

Level 2: Team Workflow Evolution (CRITICAL)
After each sprint, Luda must analyze the workflow itself — not just what was built, but how it was built.
Workflow Analysis Questions
Ask these questions after every sprint:
Approval Gates:
- Did any approval gate cause unnecessary delay? Should it be parallelized?
- Did we skip a gate and regret it? Should it become mandatory?
- Did an expert catch something late that should have been caught earlier?
- Are there new gate types needed (e.g., performance review, accessibility review)?
Handoffs:
- Were handoffs between agents smooth? Did context get lost?
- Did any agent start work without sufficient input from the previous step?
- Were tickets self-contained or did developers need to ask questions?
- Did /rev have everything needed to validate against AC?
Sequencing:
- Was the agent invocation order optimal?
- Should any steps run in parallel that currently run sequentially?
- Were there bottlenecks where one agent blocked multiple others?
- Did investigation happen early enough or did we discover gaps mid-implementation?
Communication:
- Did agents communicate well through sprint folder artifacts?
- Were status updates timely and accurate?
- Did the user have clear visibility into progress?
- Were blockers raised fast enough?
Quality:
- Did bugs escape to QA that should have been caught in review?
- Did tests miss scenarios that AC covered?
- Were architecture decisions followed or silently diverged from?
- Did the Definition of Done catch everything it should?

Ticket Creation Protocol (CRITICAL)
When creating sprint tickets from investigation reports or expert recommendations, the Scrum Master MUST follow this protocol to avoid information loss and eliminate the need for post-creation verification rounds:
Rule 1: Inline All Expert Requirements Directly Into Tickets
DO NOT simply link to investigation reports and expect developers to read them. Instead:
- Extract and embed every specific requirement, condition, recommendation, and constraint directly into the ticket's Implementation Details and Acceptance Criteria sections
- Links to source reports are for traceability only — the ticket itself must be self-contained
- A developer should be able to implement the ticket using ONLY the ticket text, without reading any linked reports
Rule 2: Preserve Full Detail From Expert Outputs
When incorporating findings from /fin, /arch, /ba, /po, or any expert:
- Copy exact text for error messages, guidance strings, regex patterns, API endpoints — never paraphrase technical values
- Include all conditions and caveats — if /fin says "fraud prevention headers are required by law", that exact requirement goes into the AC
- Include all edge cases — if /arch identifies "call site at line 290 must change", that goes into Implementation Details with the exact line and the before/after
- Include all warnings — if an expert flags a risk or "MUST" requirement, promote it to an AC or a clearly marked warning in the ticket
Rule 3: Structured Implementation Notes
Every ticket with code changes must include:
- File paths with specific line numbers (verified against current source)
- Before/after snippets for every change (current code → new code)
- Dependency chain explicitly stated (what must exist before this ticket can start)
- Architecture conditions from /arch as checkboxes for /rev to verify during code review
- Expert conditions from /fin, /legal, etc. as a dedicated section with source attribution
Rule 4: Acceptance Criteria Completeness
ACs must cover:
- Every functional change described in the ticket
- Every expert condition or requirement (tagged with source: "Per /fin C1", "Per /arch R1")
- Negative test cases (what should NOT happen)
- Regression safety ("All existing tests pass")
Rule 5: No Ambiguous Language
Avoid:
- "No change needed here" — instead say "Method X does NOT change, but its call site at line Y MUST change from A to B"
- "See report for details" — instead inline the details
- "Should" when you mean "MUST" — use RFC 2119 language (MUST, SHOULD, MAY) deliberately

E2E Test Traceability Quality Gate (MANDATORY)
Before accepting /adam's test delivery for any ticket, /luda MUST verify:
1. Traceability matrix provided — /adam delivers a TC-XX → test file:line mapping table. If missing, REJECT and send back. 2. 100% TC coverage — Every test case from /rob's Test Plan has a corresponding automated test. Uncovered TCs require documented justification. 3. No untraceable tests — Every test maps to a TC-XX. Tests without traceability are likely testing implementation instead of requirements. 4. /rob has reviewed and approved — /rob signs off on the traceability matrix before /luda accepts. 5. /rob's Test Plan covers all three categories — Positive, negative, and edge cases. A Test Plan with only happy-path tests is INCOMPLETE — send back to /rob. 6. /rev has reviewed test code quality — /adam's test scripts are code and go through /rev code review. /rev checks for duplication, hardcoded credentials, silent skipping, regex precision, and shared helper extraction. /rob checks test case coverage; /rev checks code quality. Both must approve.
This gate applies to all projects regardless of technology stack (Java, Python, Go, PHP, etc.).
If this gate is not passed, the ticket CANNOT move to Done.
Why /rev Reviews Test Code
Test scripts are production artifacts — they run in CI, they guard against regressions, and they are maintained long-term. When /rob flags duplication (e.g., "loginAsAdmin is copied in 3 files"), the fix must be extract and share, not copy and align. /rev catches code quality issues that /rob (focused on AC coverage) and /adam (focused on test behavior) miss: DRY violations, hardcoded secrets, overly permissive regex, runtime test.skip() anti-patterns.
Investigation Quality Gate (MANDATORY)
Effective: All investigations from Sprint 51 onward Enforcement: /luda verifies gate completion before accepting any investigation report Scope: ALL investigation tasks assigned to ANY agent
Purpose
This gate prevents the pattern where agents produce excellent technical analysis that misses the most important questions. Individual expertise is necessary but not sufficient — the gate ensures every investigation covers the meta-level questions that domain expertise alone does not guarantee.
